Why your organic traffic is down
What looks like one problem in GA4 is usually several, working through different mechanisms.

What you're looking at
You open GA4. Organic sessions are down, somewhere between 15% and 40% year over year. Non-branded search traffic has fallen off harder than branded. Your rankings in Search Console haven't changed much. Your content hasn't gotten worse. Your competitors' sites haven't gotten dramatically better. Something structural has shifted, and the dashboard is not telling you what.
Three distinct mechanisms explain the majority of what you're seeing. They overlap, which is why the problem feels singular. Each operates differently, and understanding which ones affect you determines whether there's anything to do about it.
Mechanism 1: AI Overviews are intercepting clicks on Google
When someone searches Google, there is now a good chance an AI-generated summary appears at the top of the results page, before any organic links. Google introduced AI Overviews and expanded them unilaterally across the majority of search queries. No user opted in.
The effect on click-through rates is severe. The Pew Research Center tracked 68,879 real Google searches and found users clicked a traditional result 8% of the time when an AI summary appeared, versus 15% without one (Pew, July 2025). Seer Interactive measured the impact across 3,119 informational queries and 42 organizations: organic CTR fell 61% on queries with AI Overviews (Sep 2025).
Coverage varies by industry. For B2B technology queries, BrightEdge found AI Overviews appear on 82% of tracked queries (Sep 2025). For shopping and real estate, the rate is under 3%. For science and technology, over 17% (Semrush, Nov 2025).
The user still searched on Google. Your page still ranked. But the answer was surfaced directly in the results page, and the user never needed to click through. Information was pulled from your site and shown to the user without requiring a visit. Rankings didn't drop. Traffic did. That gap is AI Overviews, and it is the largest factor.
Mechanism 2: Consumer AI platforms are answering queries from cached content
Separately from Google, a growing share of research is happening inside ChatGPT, Claude, Gemini, and Perplexity. SparkToro/Datos clickstream data from tens of millions of US users showed Google desktop searches per user fell nearly 20% year-over-year between 2024 and 2025 (Search Engine Land, Jan 2026). 94% of B2B buyers used an LLM during their last purchase (6sense, 2025). Queries that used to start in a search engine increasingly start in a chat interface.
Here is the part that surprises most marketers: when someone asks ChatGPT a question and your content informs the answer, you almost never see a visit.
These platforms respond in one of two ways. If the user's prompt does not trigger web search, the model responds purely from its parameters: the information baked into its weights during training. Your content may have been part of the training data, but the model is generating a response from what it learned, not fetching anything. No request is made to any external system.
If the user's prompt does trigger web search, the platform queries a retrieval cache. OpenAI, Anthropic, Google, and other providers maintain crawlers that periodically visit websites and store page content in an index. When web search activates, the model pulls from that index. The cache is fresher than the model's training data, perhaps days or weeks old rather than months, but the actual page fetch already happened during crawling. Your site does not receive a visit at query time.
Only about 31% of ChatGPT prompts trigger web search at all (Nectiv, Oct 2025). The remaining 69% draw entirely from the model's parameters. In both cases, no request reaches your site at the moment a user asks a question about your product.
In rare cases, a platform may need to fetch a page that is not already in its cache. But for any site with meaningful traffic, the crawlers have almost certainly already indexed the relevant pages. Even then, these crawlers pull raw HTML without executing JavaScript, so GA4 never fires. The visit may appear in server logs but will not show up in Google Analytics.
In practical terms: as these platforms operate today in their default modes, no interaction between a consumer AI platform and your content registers as a session in GA4. But these same platforms are already shipping agentic features that operate differently, including live browsing and real-time page interaction. More on what that means below.
Mechanism 3: Traffic that would historically be classified as organic is being misattributed
Some of what looks like a decline in organic traffic is traffic that still arrives at your site but gets classified under a different channel label. In a pre-AI world, a user would search on Google, click a result, and GA4 would record an organic session. Now, a buyer does research in ChatGPT, learns about your product, and types your URL directly into their browser. GA4 classifies that as direct. The research happened in AI, but the visit that resulted from it carries no referrer.
The scale of misattribution is significant. Workshop Digital analyzed 181.6 million GA4 sessions and found 22% of ChatGPT-referred sessions were classified as "(not set)" and 32% of Perplexity sessions ended up in the same bucket (Workshop Digital, 2025). Loamly found 70.6% of identifiable AI traffic landed as "Direct" in GA4 (Loamly, 2025).
Before concluding that traffic has disappeared, check whether your direct and "(not set)" buckets have grown over the same period that organic declined. Some of the decline in the organic line is real traffic loss. Some of it is the same traffic arriving through a door that GA4 labels differently. AI search, AI chat, and AI agents
Marketers often use "AI search" and "AI chat" interchangeably, and right now the distinction doesn't matter much. ChatGPT with web search, Perplexity, and Gemini search all do roughly the same thing: receive a query, optionally fetch from a content cache, and synthesize a response.
The term "AI agent" is less settled. The most common definition is simply an LLM system that can call tools in an environment. By that definition, ChatGPT performing a web search already qualifies: the model is invoking a tool. Most people wouldn't describe that as an agent, but the definition technically fits. More obviously agentic systems like ChatGPT's Agent Mode, Claude in Chrome, OpenClaw, Manus, or Perplexity Computer go further: they can open a real browser, navigate pages live, interact with elements, and complete multi-step workflows. In these modes, the system is not querying a cache. It is visiting your site in something much closer to real time.
The connection to Mechanism 2 is direct. The default behavior of consumer AI chat platforms produces zero visits. The agentic features now shipping across these same platforms generate real page loads. Adoption is growing, and products that are currently invisible to your analytics are beginning to produce a new kind of traffic that behaves unlike either human visitors or traditional crawlers.

Why AI-referred traffic converts differently
The most rigorous aggregate study (Amsive, Sep 2025, 54 websites, paired t-tests) found the overall difference between AI and organic conversion rates was not statistically significant (p = 0.794). But the B2B subset told a different story: AI-referred visitors converted at 2.17% versus 1.16% for organic, nearly double. In ecommerce, the pattern reversed: ChatGPT referrals underperformed organic by 13% (Kaiser and Schulze, 973 sites).
The intuition is straightforward. If a buyer asks ChatGPT "what's the best project management tool for a 20-person engineering team" and ChatGPT recommends yours, the buyer who clicks through has already been filtered and partially convinced. They arrive further into the evaluation than someone who clicked a generic search result.
Buyers still average 16 interactions with the winning vendor before closing, unchanged from 2023 (6sense). Buying cycles shortened from 11.3 to 10.1 months, and first vendor contact moved from 69% to 61% of the journey. AI compresses research, not sales.
The headline "organic traffic is down" may obscure a more specific shift: low-intent discovery traffic is declining, while the buyers who do arrive come further into their decision through channels that GA4 does not attribute correctly.
Your brand's presence in AI recommendations
There is one more dimension that operates independently from traffic. When a buyer asks ChatGPT or Claude to recommend tools in your category, you may not be mentioned. Not because AI Overviews absorbed the query, but because the model's understanding of your category doesn't include you, or has shifted toward competitors.
Measuring whether you're present is difficult. Rand Fishkin found ChatGPT has less than a 1-in-100 chance of returning the same brand list for similar prompts (SparkToro, Jan 2026). A single test query tells you almost nothing. Measuring whether your presence is growing or shrinking requires tracking hundreds of queries across platforms over weeks.
Unlike traffic loss from AI Overviews, which affects everyone in a category proportionally, AI presence loss is specific to your brand. And it compounds: AI systems that recommend your competitors generate content and behavioral signals that reinforce those competitors in future model training.

A note on non-AI causes
Rankings can also drop from core algorithm updates, technical issues, or competitor improvements. If your Search Console data shows ranking declines rather than stable rankings with falling clicks, the cause may not be AI-related. The mechanisms described above specifically explain the pattern where rankings hold but clicks decline.
